The core task was to manage the UK inland transportation and perform the complex unstuffing and unloading operations at the client's designated site.
2. Challenges Encountered
During project execution, the team identified four key challenges:

1. Excessive Single-Piece Weight: The main cargo in each of the three containers exceeded 20 tons, with the heaviest piece reaching 26.25 tons. Classified as heavy-lift, this posed stringent requirements for handling equipment and planning. -
2. Limited Operating Space: The large dimensions of the cargo left minimal clearance within the open-top containers. Moving these heavy pieces in such a confined space presented a high risk of tipping, slipping, or collision, posing a severe threat to both the cargo and personnel. -
3. Concealed Lifting Points: The cargo's lifting points were hidden under tinfoil packaging, which had to be partially removed for access. This required lifting the cargo in an exposed state, increasing the risk of scratches and damage during handling. -
4. Tight Delivery Schedule: The client required completion of the delivery within a short timeframe, placing significant pressure on operational efficiency and process coordination. -
3. Solution and Execution
To address these challenges, the Realogistics UK team leveraged its extensive local experience to develop a comprehensive solution:

• Coordinated Operation Model: A "heavy-duty crane + high-capacity forklift" collaborative model was planned and implemented. The crane handled vertical lifting, while the forklift assisted with precise positioning and transfer, ensuring both stability and safety. -
• Detailed Risk Management: Before the operation, the team thoroughly inspected the cargo packaging to identify all lifting points and stress-bearing areas. A detailed unstuffing procedure and contingency plan were established, with each step documented by photographs for full traceability. On-site supervisors coordinated and made real-time adjustments. -
• Proactive Communication and Preparation: Close communication was maintained with the client to confirm cargo details. Multiple contingency plans were prepared for various scenarios to ensure a rapid response to any unforeseen issues. -
• Seamless Process Integration: To meet the tight deadline, heavy-duty trucks were pre-booked to allow for simultaneous unloading and loading, minimizing cargo dwell time. To counter the UK's variable weather, the cargo was covered with tarpaulins and secured with chains, providing thorough protection. -

In this DAP operation, the Realogistics team successfully overcame multiple challenges, including complex heavy-lift handling, confined spaces, and a tight schedule. Through professional foresight, rigorous on-site execution, and efficient process management, the team delivered a timely and reliable solution, ensuring the high-value cargo arrived safely and on schedule.
