在希尔顿亚太区收益管理整合中心(下称RMCC)致力于收益管理方面的职位,除了收益总监,收益副总监,高级区域收益经理,区域收益经理,高级收益分析员,收益分析员之外,还有一个特殊的收益经理,他专门负责新酒店从接入RMCC开始一直到正式交到区域收益经理手中之前的阶段,也就是我们俗称的“开业前筹备阶段”的工作。作为一名中文很好的新加坡人,在办公室里,我们都亲切的称呼他为——“新叔”。不过估计只有很少人知道,在正式成为一名“酒店人”之前,他曾经做过5年的工程师。是什么让他最终跨界选择了酒店行业呢?让我们一起来听听新叔的传奇故事。
In RMCC’s office, we have several roles dedicating to revenue management from Director to Revenue Analyst. Apart from all these common roles, we have a special revenue manager who’s responsible for the period after a new hotel is taken into RMCC but before it’s officially be handed over to a cluster revenue manager, which is known as the“Pre-opening Phases”. As a Singaporean who’s good at Chinese, in the office, we all cordially call him - "Xinshu”, meaning Singapore Uncle. However, it is estimated that only a few people know that he had worked as an engineer for five years before he formally became a hotelier. So, what made him take the leap and eventually chose the hospitality industry? Let handover the microphone to him and hear what he will say.

大家好,我是Jason Lee,新加坡人,也就是大家口中的“新叔”。我本科就读于新加坡国立大学的机械工程专业,毕业以后做了5年的工程师,之后下决心转行到酒店行业,并前往内华达大学拉斯维加斯分校攻读酒店管理专业。再次毕业以后,在澳门做了10个月的见习工作——在赌场里做服务生,帮赌徒们换筹码……可以说是一段很谦卑的经历了。之后加入香格里拉酒店集团,成为了一名收益经理,并先后在新加坡,马来西亚和中国工作,并于2015年1月加入RMCC,至今在酒店行业已经有8年的经验了。
哇!从机械工程跨界到酒店管理,能跟我们讲讲这背后的故事么?
好啊。我的酒店管理职业生涯跟一般的“酒店人”完全不同。当年,我们不得不在部队中服役几年——这段经历也正好让我们有时间思考我们以后想要做什么。我作出了跟当时大部分人相同的选择,也就是成为一名工程师。但其实,我打心底一直想在酒店行业工作,在攒下了足够的钱(和勇气)之后,我回到学校里学习酒店管理。我作为酒店人的第一份正式工作是在新加坡香格里拉酒店,他们说工程师们能成为(好的)收益经理......这就是我现在在这里的原因。

666,是什么让你选择了希尔顿,选择了RMCC呢?
因为我很喜欢这个品牌,而且我当时就听说了希尔顿在亚太地区,特别是在中国雄心勃勃的扩张计划,而我又是那种很喜欢中国的新加坡人……哈哈。还有就是之前我一直在酒店里工作,并一直有去(总部)办公室工作的打算,因为“让别人怕你”这件事情很酷……我的意思是得到别人的尊重,而且你可以从不同的角度去看待事物。当时正好看到了RMCC的介绍,“融合了不同文化和不同地区的收益管理经验”的概念听起来真的太激动人心了。最终我幸运的得到了这份工作。

就像我之前提到的,你目前主要负责对接酒店的“开业前筹备阶段”。那么目前为止由你接入RMCC的酒店有多少家呢?
应该是15家?相对来说我在这个职位上还是“新人”,等到接第100家酒店的时候,我估计会给自己买个蛋糕庆祝一下~
你在开业前筹备阶段都需要做哪些工作呢?有哪几个主要步骤呢?通常需要多长时间呢?
从根本上建立收益的文化,并为之后的收益管理奠定基础。在开业前筹备阶段的酒店,系统通常不到位,有时候团队也是全新的……所以要协助他们进行很多系统设置和培训工作,以及我最喜欢的部分——建立良好的合作关系。这就好像在一块空白的画布上作画。整个阶段通常会持续2到3个月,因为酒店正式开业日期通常会延迟……但我们会竭尽全力提供包括系统设置在内的收益管理解决方案。
你现在的角色跟你之前作为一名区域收益经理的工作有什么最大的不同?
目前的角色就是在永无止境的学习新的东西。大多数情况下,我们没有设置好的系统和工具,我们必须发挥创造力并想方设法来增加收入。我们需要在没有每日详细报告的情况下做每日电话沟通,在没有商业重点会议报告的情况下开每周电话会议,我们学着提供收益相关问题的一站式服务——比如新的酒店甚至可能没法在系统里找到自己,我们需要协助寻找解决方案......有时甚至需要全天候通过微信/WhatsApp沟通(因为他们的商务通讯软件还没设置好)……
此外还有一个不同是,有明确的标准和方法来判断和衡量区域收益经理是否做好了自己的工作,但是我这里就没有。
在工作之余,你有什么爱好么?
我没有什么特别的兴趣爱好,就周末和朋友一起出去玩玩,经常去教堂,参加一些回馈社会活动,基本上我在努力提升自己的修养……哦还有就是我试着准时下班回家学习如何烹饪……和遛狗(嗯,我收养了一只小狗)。我从我的狗狗身上学到了很多东西。无论你对他做什么,他总是能保持微笑: )我试着从他身上获得一些正能量,同时希望能通过遛狗来减肥。是的,现在遛狗是我的新爱好~

Q: Please kick off with a brief self-introduction.
A:Hello everyone! I'm Jason Lee, a Singaporean, aka "Xinshu" in the office. I got my bachelor’s degree in mechanical engineering at the National University of Singapore. After graduating, I spent five years as an engineer and then decided to switch to the hotel industry. Then I went to the University of Nevada, Las Vegas majoring in hospitality. After my second graduation, I did 10 months internship in Macau - serving coffees as a waiter in a casino and helping gamblers to exchange chips... It was indeed a humble experience. Then I joined Shangri-La Hotels and Resorts and became a revenue manager, working in Singapore, Malaysia and China successively. I joined RMCC in January 2015 and so far has had 8-year experience in the hotel industry.
Q:Wow! From mechanical engineering to hospitality, can you tell the story behind this?
A: Sure. My hospitality career wasn’t exactly typical. Back in the days, we have to serve a couple of years in the army – this experience offered us the time to think of what we wanted to do in the future. And I chose the most-taken route and that was become an engineer. But deeply in my heart, I wanted to work in the hotel industry. After saving enough money (and courage), I went back to college to study hospitality. My first official job as a hotelier was in Shangri-La Singapore, and they said “Engineers make (good) revenue managers.”… so here I am.
Q: Why did you choose RMCC/Hilton?
A: Because I liked the brand and I had heard so much about Hilton’s ambitious expanding plan in APAC, especially in China. And I am kind of Sinophilic, you know. I have always worked at the property level and have always wanted to move to the corporate offices because it is cool to be feared… I mean, to be respected, and you can see things from a different perspective. I read about the RMCC, and the whole concept of a melting pot of different cultures and revenue experiences sounds very exciting. Finally I got the job.
Q: As I previously mentioned, you’re responsible for the pre-opening stages. How many hotels have you helped take into RMCC so far?
A: I think it’s 15? I am still relatively new and hope to buy myself a cake when I reach 100.
Q: What do you usually do during the pre-opening stages? Which steps are necessarily to be taken? How long usually does this period take?
A: Building a revenue culture fundamentally and laying the groundwork for the revenue management afterwards. For the hotels in pre-opening stages, systems are usually not in place and sometimes the team is new – therefore we need to assist them to do a lot of system set-up and trainings as well as my favorite part – relationship building. It’s like working on a piece of blank canvas. Usually it will take 2 to 3 months because opening dates always get delayed… but we try our best to offer revenue management solutions beyond pre-opening set-up.
Q: What are the biggest differences between your current role and previous role as a normal CRM?
A: Current role is a never ending learning experience. Most of the time, we do not have systems and tools ready and we have to be inventive and think of ideas to drive revenue. We need to do a DD without a DD report, a BFM without a BFM report, we learn to be the one-stop shop for revenue-related matters i.e. new hotels may not even find themselves on the map – we need to find the solution... sometimes 24/7 via WeChat/WhatsApp (because they may not have the Skype for Business set up yet)
Another difference to the role of a CRM is, the measure of success for them is more tangible, i.e. AG, RGI, exceed Budget and so on…
Q: What’s your hobby in your spare time?
A: I do not have any unique hobbies… just chilling out with friends on weekends, go to church more often and some give-back-to society activities. Basically I try to thrive for the soul… oh, I also try to go home on time to learn how to cook… and walk the dog (yes, I have adopted a puppy). I have learnt a lot from my dog… he is always smiling no matter what you do to him… I try to gain some positive energy (and hopefully lose some weight) from him and yes, walking the dog is my new hobby now.
