在希尔顿亚太区收益管理整合中心(下称RMCC)的团队成员中,占比最大的就是区域收益经理(CRM),第二大的是收益分析员(RA),第三大的就是高级区域收益经理了(SCRM)。经过7年的发展,中心的SCRM从一两位增加到了目前的十几位,毕业于纽约大学的Allen就是其中之一。在这里,大家都亲切地称呼他为“杨哥”。
从纽约,达拉斯,亚特兰大到上海,从单体酒店到RMCC美洲收益管理整合中心再到单体酒店最后又二度选择RMCC,来到了我们亚太区的中心。在这些选择背后,又经历了哪些心路历程?主要负责管人的SCRM和负责管酒店的CRM相比,工作内容又有哪些区别?让我们一起听听杨哥怎么说。
In the Revenue Management Consolidated Center Asia Pacific (RMCC), most of our team members are Cluster Revenue Managers (CRMs), the second largest team is the Revenue Analyst Team (RA Team), then comes the SCRMs – Senior Cluster Revenue Managers. After seven years of development, we now have a dozen SCRMs. Allen, who graduated from New York University, is one of them. Here, everyone affectionately refers to him as "Brother Yang". From New York, Dallas, Atlanta to Shanghai, from property to the RMCC Americas, then back to hotel and finally came back to RMCC, the center in Asia Pacific region – what does this kind of journey look like? And what are the differences between CRM and SCRM – the former manages the hotel and the latter managing the people? Let us hear Allen’s story.

大家好,我是Allen,我于2014年5月毕业于纽约大学酒店管理专业。2013年2月,我以实习生的身份加入了纽约市区千禧希尔顿酒店,它坐落在世界闻名的华尔街上。在这家酒店里,我从收益实习生转正成为一名收益分析员。2014年6月,我通过内部转岗的方式去了美洲收益管理整合中心,并晋升为了一名收益经理。2015年5月,我离开了达拉斯,去到亚特兰大希尔顿酒店担任收益副总监的职位——这家酒店位于美国亚特兰大市中心,拥有1,249间客房,是美国十大希尔顿酒店之一。最终,在2018年3月,我回到中国上海,并在亚太区收益管理整合中心担任高级区域收益经理的职位至今。
为什么选择加入RMCC?
首先,我想要回到中国工作和生活,因为近年来中国的发展和变化实在太快了。而且在此之前我一直在希尔顿内部工作,所以对我而言(加入RMCC)是比较容易的选择。再者,过去在美洲收益管理整合中心的工作经历让我觉得这是一个很好的工作机会。借此机会,我也想特别感谢所有为中心创造良好工作氛围的同事们。RMCC良好的工作环境,充满活力的业务(RMCC巨大的发展和增长潜力)以及年轻的团队,使得这份工作更具有吸引力。

你目前的工作内容是?

目前我负责管理一个有9位区域收益经理的团队,大家的性格和工作方式各不相同,这使得这个职位既有趣又充满挑战。我的团队成员主要负责东南亚地区酒店的收益管理工作,但是实际上他们手上的酒店几乎覆盖了整个亚太区(东南亚,大中华,澳新和日韩)。这使得我有机会能够接触和了解到整个区域内更广阔的商务发展趋势。
在单体酒店和在RMCC工作有什么不同吗?

在RMCC工作,我们更注重数据。我们的目标是排除情绪和感觉因素的影响,仅基于数字本身做出客观的决策。而在单体酒店工作时,无论是繁琐的日常工作,解决顾客的投或是其他类似的干扰,都会阻碍客观决策——当然,对我来说这是很宝贵的经验:我能够了解和理解一线员工日常工作中可能会遇到的困难。而在RMCC,由于类似的干扰大大减少,我们可以更专注于分析,从而能够为我们的酒店团队提供更客观的指导。
RMCC整个办公室都只专注于收益管理。在这样的环境下,我们可以在同事之间分享最佳实践和案例,在这样的循环往复之中,为我们的酒店增加价值。这样专注收益的环境,加上我的酒店工作经历,可以帮助我和我的团队从多角度解决问题,真正最大化我们酒店的收益。
除此之外,RMCC的工作比酒店灵活的多,团队成员们都可以灵活安排时间以及工作地点。
与CRM相比,SCRM在酒店访问期间扮演怎样的角色?你能跟我们分享一段你的酒店访问经历吗?

作为一名SCRM,通常我们扮演辅助性角色,也就是协助CRM和他们酒店的总经理、商务总监和运营团队建立良好的关系。我们给CRM提供更广阔的思路,也为那些缺少单体酒店工作经验的CRM提供与酒店沟通的桥梁。如果一些CRM性格比较腼腆,我们会在酒店访问期间“挺身而出”,让双方都能够参与其中。总而言之,我们的作用在于以CRM需要的方式为他们提供帮助,并向酒店提供全面支持。
我们有一家酒店频繁更换CRM。据我所知,他们不希望再换CRM了。在过去的三年里,他们因为种种理由更换过5次CRM。新接管该酒店的CRM在与酒店团队联系前非常紧张,因为这家酒店(对新的CRM)有很高的期望。我向酒店总经理解释了我们为什么需要再次更换CRM,并且帮助酒店与RMCC保持良好的工作关系。此外,在这次访问过程中,我也帮助CRM更好了解酒店市场前景和趋势。
通过为双方搭建桥梁,这次酒店访问非常成功——基于我们的分享,酒店总经理和商务总监非常激动地欢迎我们再次拜访并举办一次学习工坊活动。

Please give us a brief introduction of yourself.
Hello everyone, I’m Allen. My background is in Hospitality Management, and I graduated from New York University in May 2014. I joined Hilton back in Feb 2013 in Millennium Hilton New York Downtown, a hotel sitting on the world-famous Wall Street. In this property, I went from Revenue Intern to becoming a Revenue Management Analyst, after which I went on to work in RMCC Americas as a Revenue Manager in Jun 2014. I then went to work in Hilton Atlanta as Assistant Director of Revenue Management in May 2015. The property is a convention hotel, located in downtown Atlanta with 1,249 guest rooms and is one of the top 10 Hilton hotels in America. Finally, starting in Mar 2018, I came back to China to work as Senior Cluster Revenue Manager in RMCC APAC.
Why choose to join RMCC?
First, I wanted to come back to live and work in China, as China has been growing at an exponential pace. The added benefit of continuing to work within Hilton made this a very easy choice for me. My previous experience working in RMCC Dallas assured me that this was a great opportunity and position to be working in, especially thanks to the team member focused atmosphere of the RMCC. The great office environment, dynamic business (huge growth and growth potential of the center) as well as the young team made this an even more attractive position.
As an SCRM Team lead,
what’s your current job scope?
Currently, I am managing a team of 9 CRMs, with a diverse range of personalities and skillsets, which makes this both an interesting and challenging role. Most of the hotels under my team members are in Southeast Asia, but members of my team actually manage hotels in all four regions of APAC (SEA, GCM, AUS, and JKM) which gives me the opportunity to see and interact with a wider scope of business trends across the entire APAC region.
What’s the difference between working in a hotel and working in RMCC?
While working on a property, the day to day things tend to get in the way of this, whether that is dealing with guest complaints or other such distractions, although it was a valuable experience to understand the struggles of the front line. But in RMCC, thanks to this reduction in distractions, we can spend more quality time on analysis, and thus provide more objective guidance to our hotel teams.
In addition, the entire office works in Revenue Management. In this environment we can leverage best practices and share information amongst like-minded people, thus adding value throughout the cycle for our hotels. Having this revenue focus, along with my hotel experience, helps myself and my team to approach problems from multiple angles, and truly maximize the revenue of our hotels.
Last but not least, the working environment in RMCC is also much more flexible, as we enjoy more flexible working hours and flexible working locations.
What role will the SCRM play during a hotel boarding visit compared to CRM? Could you share one of your boarding visit experiences with us?
As an SCRM, we usually play a supporting role – which is to help CRMs in building strong relationships with their hotel General Managers, Commercial Directors and operations team. We can help CRMs see things from a wider perspective, as well as help serve as a communication bridge for those CRMs with less hotel property experience. If some CRMs are less outgoing, or shy, we can step up and help keep both parties engaged during the boarding visits.
Overall the importance of our support is to lend help to the CRMs in any way that they need it, as well as provide the full support of our center to each hotel.
One of our hotels has changed CRMs quite frequently, and understandably they were not happy to change again. Over the last 3 years, they’ve changed CRMs 5 times for different reasons. The current CRM seemed nervous prior to their boarding visit, as the hotel had high expectations. I was able to help the GM understand why we changed CRMs, as well as to help maintain a strong working relationship with RMCC. This did not end here though, I also helped the CRM to better understand the hotel’s market insights and trends throughout the trip. Helping as a bridge between both sides made this visit a success - the GM and CD were excited to welcome us for a return trip to host a workshop based on our shared learnings.
I know you really like playing basketball.
When did you start?
I started playing basketball in elementary school as a result of watching the《SlamDunk》, an Anime series about basketball. Back then this show was quite a hit across China. In my spare time, playing basketball is a top priority, as it truly is a passion of mine. During our most recent Su Di Day, I also introduced this as a project in line with our “Thrive@Hilton” initiatives and it would be great for our team members to help them be more active and stay healthy.
Last question. I know you have lost a lot of weight recently. Any secret tips to share?
The key to my success was maintaining a healthy diet, strict self-discipline in controlling my meals and a rigorous exercise regimen. Welcome to join the business of losing weight!
