I. Project Overview

Cargo Details: 2,000 Bitcoin mining machines, totaling 167 pallets, with a gross weight of 44,800 kg.

Transport Route: Departing from a factory in Thailand, with final delivery to Kyrgyzstan in Central Asia.

Project Timeline: Planning commenced in November 2025. After overcoming numerous challenges, the shipment was successfully delivered on January 4, 2026.

II. Core Project Challenges

External Force Majeure: Sudden flooding in southern Thailand completely severed the overland transport corridor originally planned to connect Bangkok and Singapore, forcing a complete redesign of the entire transport solution.

Policy Risk: Delays in obtaining the import permit at the destination in Kyrgyzstan, compounded by temporary changes to local electricity policy, brought the project to a halt on two separate occasions.

Cost Escalation Pressure: The flood-induced rerouting, combined with tight air freight capacity, drove up unit transport costs. At the same time, the project faced significant financial exposure, with a 100% cancellation penalty on booked cargo space should the order be cancelled.

Stringent Industry Regulation: As Bitcoin mining machines are classified as highly sensitive cargo, the client required full transparency throughout the transport process, including GPS-equipped vehicles for end-to-end tracking and real-time cargo status reporting.

Complex Operational Requirements: Each of the 167 pallets had to be individually weighed prior to loading, with cargo space precisely calculated and planned according to actual weight and dimensions—an operation of exceptional complexity.

III. Execution Process and Solution Iteration

Facing formidable obstacles, Realogistics' execution plan underwent three critical iterations:

Phase One: Initial Plan (Cancelled Due to Flooding)

Plan: Adoption of a "road-air intermodal" model. The cargo would first be transported by 10 trailers in batches from the Thai factory to Bangkok, then overland from Bangkok to Singapore, and finally airfreighted from Singapore to Kyrgyzstan.
Disruption: On November 27, 2025, flooding in southern Thailand paralyzed the overland route between Bangkok and Singapore, forcing this plan to be abandoned.

Phase Two: Revised Plan (Suspended Due to Policy)

Adjustment: The team swiftly switched to a "full air freight" solution, eliminating overland transshipment in favor of direct air departure from within Thailand. To address the capacity shortage, the entire shipment was divided into 14 independent transport units.
Suspension: The most severe challenge arose at the destination. On December 9, adjustments to Kyrgyzstan's electricity policy brought the project to a standstill once again.

Phase Three: Final Execution Plan (Successful Delivery)

Decision: Execution resumed once power was restored.
Key Execution Milestones:
December 26: Cargo was picked up on schedule at the Thai factory, with all 167 pallets individually weighed and verified.
December 30: The cargo departed from Singapore as planned.
January 4: The cargo arrived in Baku, Azerbaijan, and completed transshipment.
January 4, 2026: The cargo reached its final destination in Kyrgyzstan, successfully completing customs clearance and delivery.

Robust Full-Cycle Project Coordination: From early-stage multi-scenario calculations and risk forecasting, to mid-stage on-site pickup, warehousing, and sorting, and finally to the coordination of multiple flight legs, Realogistics demonstrated powerful command over the entire complex chain. The team struck a difficult balance among cost, timeliness, and risk, and upheld the client's delivery commitments.

Outstanding Large-Volume Cargo Handling: Confronted with a full shipment weighing 44.8 tons and comprising 167 pallets, the team successfully mobilized local resources and completed a series of complex operations—warehousing, sorting, and multi-leg loading—through standardized processes. This proved its extensive practical experience in ultra-long-haul, large-volume cross-border air freight projects spanning Southeast Asia to Central Asia.
